FIXING THE LEAKS.

How to spot and fix operational bottlenecks before they burn out your team.

When you’re running a growing business, your to-do list doesn’t just grow. It multiplies. You look around and realize your client onboarding is clunky, your project management tool is a ghost town, and your invoicing takes a weird amount of manual clicking. You know things need to change, but trying to fix everything at once is the fastest way to burn out your team.

THE PROBLEM.

Most founders fall into the trap of trying to boil the ocean. They launch a big overhaul of four systems at once, only to end up with a team that’s confused, stressed and clinging to their old spreadsheets for dear life. When everything feels like a priority, nothing actually changes. You spin your wheels while the real bottlenecks keep draining your time, and your clients feel it in slower replies and missed handoffs.

WHY IT HAPPENS.

It happens because we mistake urgency for importance. The system that squeaks the loudest, like an annoying software glitch or a minor client complaint, gets all the attention. Meanwhile, the deeper issues that are quietly capsizing your team’s productivity get pushed to next quarter. Without a clear way to filter the noise, you end up playing operational whack-a-mole.

WHAT TO LOOK FOR.

Before you change a single setting or sign up for a new software trial, look for where the smoke is actually coming from. Keep an eye out for these three signs:

  • The same complaint every week: Your team complains about the same manual task week after week. (If they’re losing five hours a week copying information from one screen to another, that’s a flaming red flag.)

  • Delays that hold up cash flow: Tasks that directly affect your cash flow, like sending scopes, getting milestone sign-offs or issuing invoices, are delayed because the process behind them is too tangled.

  • Work that depends on one person: If a process grinds to a halt the moment you or a key manager takes a day off, your workflow isn’t a system. It’s a bottleneck.

WHAT TO DO.

To work out what to tackle first, grab a piece of paper and sort your operational headaches by two simple measures: impact and effort.

  • Start with the high-impact, low-effort wins: Look for the tiny, five-minute tweaks that save your team hours of frustration. (Think: automating a single email template or setting up an automatic booking link.)

  • Find the core bottleneck in big projects: If a big project, like moving your entire CRM, will take months, break it down. What’s the single most broken part of that system right now? Fix just that piece first to build momentum.

  • Ignore the shiny objects: Stop buying new tools to fix people and process problems. Fix the process on paper first, then worry about the technology.
